As a brand manager, selecting a co-packer (or contract manufacturer) is one of the most consequential decisions you will ever make. The right partner acts as an extension of your team, fueling growth and ensuring quality. The wrong one can become a bottleneck that stifles innovation and creates endless logistical nightmares.

Before you sign any contract, use this checklist of 10 essential questions to thoroughly vet any potential partner.

  1. Can you describe your onboarding process for new clients and products?

A structured onboarding process, from initial formula review to trial runs, is a sign of an organized and experienced manufacturer.

  1. Can you provide references from brands in a similar category or stage of growth?

Speaking to other brand managers who have worked with them is the best way to get an honest assessment of their communication, reliability, and problem-solving skills.

  1. What is your specific experience with our product type (e.g., wellness shots, functional drinks)?

A generic co-packer may not understand the nuances of your product. You want a partner who has direct experience with your ingredients, processes, and packaging formats.

  1. Can you detail your process for ensuring shelf-stability?

Ask them to walk you through their kill step process. Do they use modern technology like tunnel pasteurization to support a “clean label,” or do they rely on older methods or chemical preservatives?

  1. What are your in-house capabilities for our desired packaging?

Don’t assume. If you want to use aluminum bottles with ROPP caps, confirm they have a dedicated line for it. Mismatched capabilities lead to inefficiencies and quality issues.

  1. How do you manage supply chain and component sourcing?

A great co-packer offers more than production. Ask if they can manage the sourcing of your packaging materials (bottles, caps, labels, cartons). This supply chain support can save you immense time and resources.

  1. What are your Minimum Order Quantities (MOQs) and how do you support brands as they scale?

Ensure their MOQs are a viable starting point for your brand and that they have the capacity and processes in place to grow with you.

  1. What does your communication process look like during a production run?

Who will be your dedicated point of contact? How often will you receive updates? Clear, proactive communication is the hallmark of a true partner.

  1. How do you handle Quality Control, batch testing, and record keeping?

They should have a clear, documented QC process, including retaining samples from each run and providing you with all necessary documentation (like Certificates of Analysis).

  1. Do you have “X” key food safety and quality certifications?

Make sure that whatever certifications you need for distribution, you can get from the manufacturer you’re talking to.
